Shelf life, date coding and allergen risk in an ambient warehouse

Food fulfilment is not batch tracking with a different product on the shelf. The binding constraint is remaining shelf life at the moment of dispatch, which is a picking rule rather than a record-keeping one. A warehouse that can tell you which batch it shipped, but not how many days of life were left on it, has solved the traceability problem and left the commercial one untouched.

Shelf life, not batch identity, is the binding constraint

Most 3PLs answer a question about food with a description of batch tracking: we capture the lot at receiving, we can tell you which batch went to which order. That is traceability, and it is necessary. It is also answering a question about the past. The question that determines whether a food brand makes money is about the future: how many days of life were left on the unit at the moment it was dispatched.

Those are different capabilities and they fail independently. A warehouse can have perfect lot capture and still ship your oldest stock last, because picking is sequenced by location rather than by date. The result is a slow accumulation of short-dated units at the back of the rack that eventually become unsaleable in a single write-off, while the traceability records show nothing wrong at all.

What to ask for instead is a picking rule expressed in dates: oldest stock first, with a minimum remaining shelf life at dispatch below which a unit is not picked for a customer order but flagged for a decision. That second half is the part usually missing. Without it, a unit with eight days of life left ships to a customer who reasonably expects more, and you pay for the complaint rather than catching it as short-dated stock while it still had a discount value.

This article deliberately does not re-explain how lot and expiry capture works, because that ground is covered in supplements and wellness fulfilment. What follows is what food adds on top of it.

Use-by and best-before are not interchangeable

Australian food labelling distinguishes between the two, and the distinction has direct commercial consequences in a warehouse. Food cannot be sold after its use-by date, which makes a use-by line a hard stop and turns any stock approaching it into a countdown. Best-before is a quality marker rather than a safety one, and stock past a best-before date can still be sold provided it remains fit for consumption and is not damaged or deteriorated.

That means a warehouse handling both needs two rules, not one. On use-by lines, a unit past date is waste and the only useful question is how much notice you get before it becomes waste. On best-before lines, a unit past date is a commercial decision that belongs to you, and the warehouse's job is to route it out of the normal picking pool and tell you it exists rather than to ship it or to bin it unilaterally.

Ask directly how the system distinguishes the two, because plenty of warehouse systems carry a single expiry field and treat everything in it identically. A system that hard-blocks a best-before line at date is quietly destroying saleable stock. A system that lets a use-by line pick after date is a compliance problem rather than an inventory one.

The related question is minimum remaining life on receipt. Retail and marketplace customers commonly require a proportion of the total shelf life to remain when goods arrive with them, which means an inbound that was fine for direct-to-consumer can be unusable for a stockist order. If you sell both ways, the warehouse needs to know the two thresholds are different and to allocate accordingly.

Where allergen risk actually enters a 3PL

Allergen risk in fulfilment is routinely overstated in sales conversations and understated where it actually lives. Picking and packing sealed retail units carries low cross-contact exposure, because nothing is opened: the barrier that protects the consumer is the manufacturer's packaging, and it stays intact through the warehouse. Labelling accuracy, which is where most allergen obligation sits in Australia, is the brand's responsibility upstream and is not something a 3PL can add or fix.

The exposure enters when the warehouse opens something. Kitting, bundling, gift sets, subscription boxes, sampling and any repacking all put product on a shared bench. That is the point at which segregation, cleandown between builds, and sequencing high-allergen items last in a run start to matter, and it is a fair question to ask any provider assembling multi-product food packs for you.

If your operation is sealed units only, say so and do not pay for controls you do not need. If it involves assembly, ask what the bench procedure is between builds and whether it is written down. A provider who describes a documented cleandown sequence has thought about it. A provider who says the products are packaged so it does not matter has answered a different question than the one you asked.

The same split applies to pest management. Any warehouse holding food should have documented pest control on a defined inspection cycle, and should be able to show you the records rather than describe them. This is standard practice rather than a specialist capability, which makes an inability to produce it a meaningful signal.

Ambient does not mean unconditioned

Ambient is a category label, not a temperature guarantee. A general goods warehouse in Sydney can run considerably warmer than the outside air through summer, and several common food product types fail well below the point at which a warehouse would consider itself to have a problem. Chocolate and compound coatings bloom or soften, oils and nut butters separate, some emulsions split, and certain packaging adhesives and films fail before the food inside does.

Ask what the storage area actually reaches in February, not what it is nominally rated for, and ask whether anyone measures it. Then ask what happens in transit, which is usually the harsher leg: a parcel sitting in a delivery van through a Sydney afternoon experiences conditions the warehouse never sees. If you already receive melt or separation complaints seasonally, that is a transit problem being blamed on the warehouse, and the fix is usually in packaging specification and carrier or service selection rather than in storage.

Practical questions worth asking before signing, in the order they matter: does picking sequence by date and enforce a minimum remaining life at dispatch, are use-by and best-before handled by different rules, what is the bench procedure if anything is assembled or repacked, what does the ambient area reach at peak summer, and are pest control records available on request. A provider who can answer those five concretely is working with food. A provider who answers them with a description of batch tracking is working with boxes.
